Where Is Your Organization on Its Journey?

Part 1: Laying the Foundation

Every nonprofit leader has heard advice that sounded sensible but did not fit the organization’s needs. A new strategic plan when the board needed clearer roles. A capital campaign before donor systems were ready. The advice may have been useful, just better suited to a different point in the organization’s journey.

At Callive, we begin with one question: Where is your organization right now?

We tailor our support to four stages: Developing, Growing, Course-Correcting, and Transforming. This month in Callive Corner, we’re exploring all four, beginning with the first two: building a foundation and strengthening it to support growth.

These stages are not a fixed sequence. An organization may have established programs while still developing its governance or funding systems. The goal is to recognize where your organization needs attention today.

Developing – Build the Foundation

Your mission is clear, the energy is high, and the organization’s foundation is taking shape. You may be in your first few years, or you may be an established nonprofit working to strengthen practices that have remained informal.

You may be here if:

  • Board members are still clarifying their responsibilities, or the board consists largely of the founder’s personal network.

  • One or two funders provide most of your revenue.

  • Essential knowledge and relationships depend on one person.

Where to Focus: Governance and Funding Systems

Clarify board roles, adopt essential policies, document key processes, and establish a realistic fundraising plan. These practices help distribute responsibility and give the organization a stronger foundation for its work.

Early planning matters, too. Agree on what you can deliver with your current resources and what must be in place before you expand.

Questions for your Board:

  • Does every board member understand what is expected of them?

  • How would we sustain our work if our largest grant ended next year?

  • Could essential work continue if a key leader were unavailable?

Growing – Strengthen Capacity

Your programs are established, your community sees the impact, and demand is increasing. Growth brings opportunity, alongside greater pressure on staff, funding, and operating systems.

You may be here if:

  • You are turning people away or adding services faster than staffing can support.

  • Your systems still reflect the organization you were several years ago.

  • Funders are interested but want stronger evidence of your capacity to deliver and sustain results.

Where to Focus: Infrastructure and Intentional Growth.

Assess whether your staffing, financial practices, and data systems can support the work ahead. Strengthen fund development to diversify revenue and align funding with the full cost of delivering your programs.

Develop or revisit your strategic plan to connect community needs with clear priorities, realistic capacity, and measurable results. A useful plan helps the board and leadership decide where to grow, what to strengthen, and when to pause.

Questions for your Board:

  • Are we growing with clear priorities, or responding to every opportunity?

  • Do our staff and systems have the capacity to support our commitments?

  • Is our funding sufficiently diverse and reliable to sustain our work?

Why These Stages Matter

The Developing and Growing stages shape an organization’s ability to sustain its mission. Investing in governance, people, funding, and systems helps nonprofits respond to change, navigate challenges, and pursue new opportunities with greater confidence.

Understanding your organization’s current needs helps leaders and boards decide what to strengthen before taking on more.

At your next board meeting, consider: Where do we see ourselves in these stages, and what is one foundation we need to strengthen?

Coming in Part 2: We’ll explore the Course-Correcting and Transforming stages, including how to recognize when it is time to pause, realign, or pursue a new level of community impact.
